Problem guide

Work orders arrive without drawings or specs

Work orders arrive without drawings or specs because the documents live in email threads and personal folders, separate from the order, and nobody checks they are attached before the job is released. Keep every job's documents in one place tied to the job number, confirm the current revision before release, and make any job missing its documents visible to everyone.

What it usually looks like

A customer emails revision C of a frame drawing to the salesperson on Tuesday. The work order was released last week with revision B printed and clipped to it. The salesperson means to forward the new one but gets pulled into a quote. On Thursday the fabricator cuts and tacks the frame to revision B. The customer's inspector catches the difference at delivery: two holes moved and a gusset added. The frame comes back, gets partly scrapped, and the job loses a week and most of its margin.

Signs you have this problem

  • Operators ask the office to print a drawing that was sent weeks ago by email
  • The shop builds to an old revision because the new one never replaced the old
  • Specs such as material, finish or tolerance notes arrive in a separate email the shop never sees
  • Leads keep their own folders of drawings because the official ones are hard to find
  • A job gets built and then someone asks which revision it was built to

What usually causes it

  • Drawings and specs arrive by email and stay in one person's inbox instead of with the jobThe handoff gap
  • Documents are downloaded, renamed and refiled by hand, so versions drift apartThe re-entry trap
  • Nobody can see which open jobs are missing documents or have a newer revision waitingThe invisible queue

What to try this week

  1. Audit ten open jobsPick ten jobs on the floor and check whether each has its drawing, its specs and the current revision where the operator can see them. Note where each missing document actually was.
  2. Pick one home per jobChoose one shared location with a folder per job number. Every drawing and spec for that job goes there, and copies anywhere else do not count.
  3. Put the revision on the travelerWrite the drawing number and revision on the work order when it is released. An operator can then check the print in hand against the order in seconds.
  4. Check documents before releaseMake attaching the current drawing and specs part of releasing a job. A job without them waits in the office, not on the floor.
  5. Handle revisions the same dayWhen a new revision arrives, one named person replaces the old one in the job folder, marks the old print as void and tells the lead. Log each change.

Where do-it-yourself stops

These steps keep more documents with their jobs and cut builds to old revisions. They still depend on people saving files in the right place and on one person catching every revision email. A lasting fix connects incoming drawings and specs to the job automatically, in a tool built around your own order and document systems, so the floor always sees the current version. That is what a Workflow Spec designs.

Questions people ask

Why do drawings go missing between sales and the shop?

Because they arrive by email to one person and have to be saved, renamed and printed by hand before the shop can use them. Each step is a chance to miss one.

How do we stop building to old revisions?

Put the revision on the work order, keep one current copy per job, and mark old prints void the same day a new one arrives.

Should the shop work from screens instead of paper prints?

Screens help keep one current copy, but only if the folder behind them is right. Fix where documents live first, then decide how the floor views them.

What about specs that come in the customer's purchase order?

Treat them like drawings. Pull the requirements that affect the build onto the work order, and keep the full purchase order in the job folder.

What does building to the wrong revision cost?

Count the jobs redone or reworked because of a missing or old document over a few weeks, and price them with your own labor and material costs.
